- In-person , fast iteration, founder-mode work, undefined problems, early-stage chaos.
- Hybrid , established teams that need both deep work and tight coordination.
- Fully remote , global talent, mature processes, written-first culture, asynchronous default.
What kills any model
- Choosing remote because it's cheap, not because the team is built for it.
- Hybrid 'come in 3 days' policies with no rule about which 3 days.
- In-person mandates with no investment in the office actually being a place worth coming to.
- Hiring globally without rebuilding management around async writing.
Pick a model deliberately. Defend it loudly. Change it only when the data is overwhelming.
